Overwatch Game Director Aaron Keller explained why there are disparities in the number of hero skins. Blizzard aims to provide new skins for as many heroes as possible, but popularity is also considered when selecting which characters to feature.
In the game, the number of skins varies by hero. Early heroes like Mercy, Genji, and Reaper already have over 50 skins each; among newer heroes, Kiriko has more than 40 skins, and Illari obtained 18 skins within less than a year of joining the roster.
Keller stated that the team strives to accommodate different heroes while ensuring new skin themes suit their respective characters. He also acknowledged that a character's ability to support the game's business is a factor in deciding which heroes receive skins. Since the launch of Overwatch 2, Blizzard has increased skin production.
After Overwatch transitioned to free-to-play, cosmetic item sales became the game's primary revenue source. Blizzard also introduced Mythic skins as a new tier. Following BlizzCon 2026, players who complete a match before October 5 can also earn a free Mythic skin.
